How to say no to stakeholders and keep their trust

How to say no to stakeholders and keep their trust

The fastest way to lose a roadmap is to say yes to everyone. The second fastest is to say no badly.

Make the tradeoff visible

People rarely argue with a clear tradeoff. Instead of 'we can't do that', try 'we can do that if we push X back to next quarter—here's what that costs us'. Now the decision belongs to both of you.

Anchor on the goal, not the feature

When a stakeholder brings a solution, gently trade it for the problem. 'What outcome are you trying to create?' Often their request is one of several ways to get there—and not the best one.

Saying no well is a leadership skill. Done right, people leave the conversation trusting your judgment more, not less.
